Gives up: Speed and money. Certainty is bought in years and billions, and NASA pays that bill openly, because the alternative is explaining a dead crew to a nation.
NASA's first question is never “how fast?” — it's “what happens if this breaks?” They test a rocket on the ground over and over before anyone rides it. That's slow on purpose.
The tell: The Loss-of-Crew number — NASA writes a probability of death into a contract. Fixing an acceptable risk in advance — and then engineering to it — is the opposite of “move fast”: it makes safety a requirement to be proven rather than a value to be felt.

Gives up: Public failure — and a philosophy that only works where nobody dies. SpaceX iterates hardest on uncrewed vehicles. Crew Dragon flies under NASA's rules, not this one.
SpaceX would rather blow up a rocket today than spend three years arguing about whether it might blow up. Every explosion teaches them something a computer couldn't.
The tell: Landing the first stage propulsively — It costs payload mass on every single flight — reserved propellant, legs, grid fins — and SpaceX pays that tax each time to make the booster an asset instead of a consumable. Give up performance, buy back economics.

Blue Origin
“Gradatim Ferociter — Step by Step, Ferociously”
Optimises for: Irreversible progress
Gives up: Time, and market position. While Blue Origin was perfecting step one, competitors flew past on step four. Being right slowly is still being late.
Blue Origin's mascot is a tortoise. Their motto means “step by step, ferociously” — go as fast as you can, but never skip a step. In the story, the tortoise beats the hare.
The tell: The tortoise painted on the crew capsule after each successful New Shepard flight — A company that marks its wins with the slowest animal in the fable is telling you exactly what it thinks the race is.

Rocket Lab

Optimises for: Small payloads, on time
Gives up: Scale. The electric-pump trick that makes Electron elegant is physically impossible on a large rocket — and small rockets can never win on cost per kilogram.
Rocket Lab's engines don't use a mini-rocket to pump the fuel like everyone else's. They use batteries and electric motors — like a giant cordless drill. Nobody had ever flown that before.
The tell: The battery-driven turbopump — and the fact that it ends there — The most unusual engine in the fleet exists because the rocket is small, and it would be absurd if the rocket were big. Copying it onto a bigger vehicle wouldn't be bold; it would be a misunderstanding.

Gives up: Mission scope. ISRO's Mars orbiter carried a modest instrument suite — the savings are real, but so is the science you don't do.
ISRO's rocket wasn't powerful enough to throw its spacecraft straight at Mars. So instead of building a bigger rocket, they swung the spacecraft around Earth again and again, gaining a little speed each lap, until it could slingshot away. Cleverness instead of brute force.
The tell: Those six perigee burns — Every other agency would have specified a bigger launch vehicle. ISRO specified a better trajectory — the philosophy in one manoeuvre.

Optimises for: European unity
Gives up: Efficiency. You cannot simply hire the best or the cheapest supplier; the supplier map is set by the funding map before engineering begins.
Ariane isn't built by one company in one country. It's built by many countries at once — and each country gets work worth roughly what it paid in. That's the deal that makes Europe's rocket exist at all.
The tell: The return coefficient itself — Ariane is the only major rocket whose supplier map can be predicted from a spreadsheet of national contributions. It is the clearest proof on Earth that machines are shaped by politics as much as by physics — and that this is a choice with a purpose, not a failure.

Gives up: Ceiling. A design frozen in 1957 cannot become reusable or cheap — you inherit its limits along with its reliability.
The rocket that launched Sputnik in 1957 has grandchildren still flying today. Same family, same basic shape, nearly seventy years later. Nobody else has done that.
The tell: Not changing — In an industry that treats novelty as progress, the R-7's continued existence is the strongest counter-argument available: sometimes the best engineering decision is to leave it alone.
